AEO vs SEO: What Changes When Buyers Ask AI Instead of Google
AEO and SEO overlap, but not as much as people assume. A site can rank well on Google and still be invisible to ChatGPT. Here is what actually changes, and what to do first.


The short version:
- AEO and SEO overlap, but less than most people assume. SEO optimises for a page of links a human scans. AEO optimises for a machine that fetches your page, parses it, and quotes one passage.
- A site can rank respectably on Google and still be invisible to ChatGPT, because the AI failed at the fetch or parse step long before ranking mattered.
- The new requirements are unglamorous: render without JavaScript, allow the AI crawlers, carry machine-readable structure. Classic SEO never cared about any of them.
- SEO is not dead. AI answers still lean on the same signals of quality and authority. What changed is that being findable now has a second set of gates.

We get asked to settle this debate most weeks, usually by someone who has been told they need to throw out their SEO and start again. That advice is wrong, and so is the opposite advice that AI search is just SEO with a new name. Here is the version we actually believe, with our own numbers behind it.
What is the difference between AEO and SEO?
SEO gets your page ranked in a list a person browses. AEO, answer engine optimisation, gets your content extracted and cited inside an AI-generated answer. SEO competes for a position. AEO competes to be the passage the model finds easiest to quote and safest to trust. Same website, two different consumers.
Laid side by side, the two disciplines want different things from the same page:

The mental shift that helps most is picturing the reader. In SEO your reader is a human with ten blue links and a scroll wheel. In AEO your reader is a machine that will fetch your page, strip it to text, look for a clean answer, and either quote you or move on. That machine has no patience for a hero slideshow and no ability to infer what you do from a clever tagline.
Is SEO dead now that everyone asks AI?
No. AI answers are still built on crawled, indexed web content, and the signals that made a page worth ranking (clear content, real authority, a healthy site) still make it worth quoting. What has changed is that ranking is no longer sufficient on its own. You now have to clear a set of technical gates that classic SEO never tested for.
We are wary of the "SEO is dead" genre because it sells urgency rather than accuracy. In our monthly measurement of Toronto buying questions, AI assistants named a specific local business in 89% of answers. Those businesses were not chosen at random. They were, overwhelmingly, businesses with solid conventional web presence that also happened to be machine-readable. Good SEO is a strong head start. It is just not the finish line any more.
Does ranking on Google mean I show up in AI answers?
Not reliably. The engines differ, and some do not lean on Google's index at all. ChatGPT's search runs on a hybrid of OpenAI's own OAI-SearchBot index and Bing's crawling infrastructure, so a site invisible to Bing can be invisible to ChatGPT regardless of its Google position.
This is the single most expensive misunderstanding we see. A business checks its Google ranking, sees position three, and assumes it is covered. Then we run the same buying question through the assistants and the business does not appear. Our cross-engine tracker shows how uneven this is: Google AI Mode named a local business in 98% of answers, Claude 94%, ChatGPT 90%, and Perplexity only 74%. Which assistant your customer opens changes whether you exist, and none of those numbers are predicted by your Google rank.
What does AEO require that SEO never did?
Three things. Your core content must exist in the raw HTML, because most AI crawlers do not run JavaScript. Your robots.txt and your CDN must allow the AI crawlers, including OAI-SearchBot for ChatGPT's live search. And your content needs machine-readable structure, meaning Organization and FAQPage schema plus an answer-first passage a model can lift cleanly.
None of that was ever an SEO priority, because Googlebot renders JavaScript and Google was the only audience that mattered. The result is a generation of well-optimised sites that are blank pages to an AI crawler. When we audited 50 funded Toronto startups, the access layer was fine, roughly 90% allowed AI crawlers and 93% served their content without JavaScript. The deliberate layer was not: only 5% published FAQ schema, 52% lacked basic Organization schema, and just 30% passed a plain answer-first test on their homepage. The median company scored 10.75 out of 20 on our AEO test.
There is a related trap worth naming. Plenty of those same companies had shipped an llms.txt file, which no major engine commits to reading. We wrote up why llms.txt does not get you cited separately, because it is a good example of effort going to the visible thing instead of the working thing.
Should I switch from SEO to AEO?
No. Treat AEO as an additional layer on the same site, not a replacement strategy. The content, authority, and technical health work you already do for SEO feeds AI answers too. AEO adds a short list of structural fixes on top. Most businesses need a few days of AEO work, not a new discipline.
We say this to clients who arrive expecting a rebuild: the honest scope of "getting AI ready" for a typical Toronto business is usually an afternoon of template changes and a schema pass, not a quarter of work. The businesses that struggle are the ones on a fully client-rendered site, where getting content into the raw HTML is a genuine engineering project. That case is real, and it is the only one where we would call this a big job.
How do I measure AEO compared to SEO?
Not with rankings. You measure whether AI assistants name you, on which questions, and how often that changes month to month. The practical method is to fix a list of real buying questions, run them through the major assistants on a schedule, and record whether your business appears and where.

One honest caution from our own work: AI answers are volatile. The same question can name different businesses from one session to the next, so a single check is a snapshot, not a verdict. Measure repeatedly before you conclude anything.
Which matters more for a local Toronto business?
Conventional search still drives more volume today, so do not abandon it. But AEO is the cheaper win, because the bar is so much lower. Across the local categories we track, the businesses getting named are not the biggest advertisers. They are the ones a machine could read. That is an unusual moment in any marketing channel, and it closes the month your competitors read an article like this one.
Where should I start if I can only do one thing?
Find out which gate you are failing before you spend anything. Load your homepage with JavaScript disabled, and if it is blank, that is your whole project. If it renders fine, the likely gaps are crawler access and missing schema, both of which are hours of work rather than weeks.
Here is the order we would work in:
- Run the free AEO checker so you are fixing measured gaps rather than guessing.
- Fix the render if your content is not in the raw HTML. Everything else is pointless until a crawler can read the page.
- Open crawler access in robots.txt and at your CDN, including OAI-SearchBot, and get indexed in Bing, which still feeds ChatGPT's search.
- Add an answer-first paragraph plus Organization and FAQPage schema to your most important pages.
- Start measuring monthly with your own ten questions.

Keep doing SEO, add the AEO layer on top, and measure citations rather than rankings, because the businesses winning AI answers in Toronto right now are not the ones spending the most. They are the ones a machine can actually read.
